Ring Promoter moves releases through ordered rings int → test → acc → prod. The business question is not “can we auto-promote?” — it is where QA and human gates belong, especially before production. Product: /ring-promoter. Deep dive: long technical article. Companion overview: Ring Promoter modern CI/CD.

Ring Promoter — QA Gates Before Production

Bottom line. Auto-promote early rings when health and version checks pass. Keep a human / QA gate on the hop into prod. Do not auto-promote straight to production — every release should still earn customers.

What QA gates mean in Ring Promoter

A “gate” is anything that can stop a promotion hop:

  • Health gates — source must be healthy before promote; target must stay healthy after deploy (or auto-rollback).
  • Version gates — optional: the endpoint must report the exact version just deployed (critical for AI sidecars and agents).
  • Human / QA gates — no auto-promote on that ring; an owner or QA approves the next hop (typical for acc → prod).

Auto-promote vs gated hops

Mode Pros Cons / when to avoid
Auto-promote (early rings) Faster feedback; CI stays green without waiting for a click; same locked operation continues onward. Amplifies bad builds if health is weak. Never enable blindly into prod.
Human / QA gate (esp. before prod) Business sign-off, change windows, compliance, last look at acceptance. Adds latency; needs a clear owner so releases do not stall.
Health + version gates (always) Stops “green but wrong version”; pairs with auto-rollback. Requires honest health endpoints that expose version.

When to gate

  • Gate into prod for customer-facing apps, regulated change, or shared platforms many teams depend on.
  • Auto-promote int→test→acc when evals, smoke, and version-verified health are strong.
  • Tighten gates for AI stacks (models, agents, gateways) where a stale binary can still answer 200 OK.
Policy we recommend. Auto-promote on int / test when healthy; keep acc human-gated before prod. Health and version verification on every hop. Failed checks roll back — no silent “partial promote.”
